Rethinking Transformation: A Conversation on The Turnaround Podcast

What does it take for organizations not just to weather disruption—but to grow stronger because of it?

That was the focus of our recent conversation with Steven Phillips on The Turnaround Podcast. While the show often centers on financial restructuring, this episode explored a different kind of transformation: one rooted in how organizations adapt, learn, and evolve in the face of complexity. In our discussion, we touch some ideas from our new book, The Antifragile Organization: From Hierarchies to Ecosystems.

A Different Kind of Urgency

Too often, companies delay meaningful change until the signs are hard to ignore: declining margins, sluggish operations, or unmet innovation goals. By then, the room to maneuver is already shrinking. What we see again and again is that the most successful transformations begin before crisis hits. They are triggered not by panic, but by the recognition that existing systems – however stable they once were – are no longer fit for the future.

Beyond Methods and Tools

In our work, we’re regularly asked to help with transformation efforts that have stalled. Often, these companies have already experimented with agile methods, design thinking, or innovation labs. But the real problem lies elsewhere. It’s not the tools that fail, it’s the system in which they’re applied. Change will always struggle when decision-making remains centralized, learning is siloed, and operational models go untouched.

That’s why we begin with uncovering disconnects. Between strategy and execution. Between leadership intent and organizational capacity. Only by addressing these can transformation become more than cosmetic.

Preparing for What Comes Next

The future will not belong to the most efficient organizations, but to those that can sense change early, respond quickly, and evolve deliberately. Companies that embrace this mindset don’t just survive—they position themselves to lead.
